Build vs buy vs partner: a practical technology decision

“Can we build it?” is different from “Should we own this capability?”

Strategic differentiation

If a capability directly creates the organization’s advantage, greater ownership may be justified. Commodity capabilities usually benefit from proven external platforms.

Time to value

Building can provide control but delays benefit. Buying can accelerate deployment but creates dependency. Partnering can add expertise while preserving some flexibility.

Total cost, not purchase price

Include implementation, integration, security, data migration, support, upgrades, people, vendor management and eventual exit costs.

Control and switching

Understand data portability, contractual constraints, model or platform dependency, integration depth and the cost of leaving later.

Operating capability

Owning custom technology means owning maintenance, reliability, security, talent and roadmap decisions. A build decision is also an organizational commitment.
