Designing a board-ready operating review

A strong operating review is a decision system, not a reporting ritual.

Start with the scorecard

Show a small set of outcomes, drivers and guardrails against plan and prior period. Make definitions stable.

Explain movement

For meaningful variance, distinguish signal from noise and describe the mechanism that changed the result.

Surface decisions

Every major issue should state the decision required, owner, timing and consequence of delay.

Separate risks from excuses

Risks describe uncertain future conditions and mitigations. Explanations describe what already happened. Keep both visible.

Close the loop

Carry prior commitments into the next review so accountability is cumulative rather than reset every month.
